# Grow without adding proportional headcount

> Business systems for B2B service businesses that want to grow without adding proportional headcount.

As your B2B service business grows, the work someone still moves by hand, from marketing to delivery, can start holding it back. I build a system that connects the tools you already use and automates the repeatable steps around that work.

Tell me what's holding growth back. Together we find where it slows down and whether a system belongs there.

## Before SignalNine: enterprise work

- $676K a year, estimated, delivery capacity recovered
- 60% less QA time, release validation
- 25 to 30 hours saved, every release cycle
- a few hours to launch an offer, down from 3 working days

## Every new client adds work that someone has to carry by hand.

*Diagram: Fast follow-up still depends on someone noticing, qualifying, and routing each one by hand. The client waits while you set up by hand. Senior people become the reminder system instead of doing the work only they can do.*

Leads arrive from content, referrals, forms, DMs, and inboxes.

A client says yes. Kickoff still means rebuilding the same setup across folders, boards, forms, and emails.

Work is underway. Approvals, QA notes, status, and reporting live across scattered tools.

Systems can be built around that repeating work.

## Systems for the work your team repeats, from first lead to renewal.

Marketing sits in Acquire, sales in Convert, and client delivery runs from Onboard to renewal. The work starts with the handoff that costs you the most: one system goes there first, then the stages around it connect.

| Stage | Repeated drag | What can be built | Common systems |
| --- | --- | --- | --- |
| Acquire | Leads come in from campaigns, content, referrals, forms, and inboxes, and each tool keeps its own records. | Capture and research each lead, record where it came from, and hand it to sales with the context attached. | Lead capture, research, and routing; Campaign and content workflows; Source tracking and the handoff to sales |
| Convert | Follow-up, call prep, and proposals depend on someone remembering the next step. | Prepare the next action, keep follow-up moving, and put drafts and decisions in front of the right person. | Inquiry triage and qualification; Follow-up and call preparation; Proposal and pipeline handoffs |
| Onboard | A signed client still means rebuilding folders, project boards, intake forms, and kickoff emails. | Turn the signed work into a ready project, with the setup, documents, and handoff accounted for. | Intake and document collection; Project, folder, and channel setup; Kickoff and internal handoff |
| Deliver | Work waits on handoffs, approvals, and updates that someone has to chase. | Route work and approvals, show what is waiting, and keep the team and client informed. | Work routing and approvals; QA and exception handling; Client updates and delivery visibility |
| Retain and expand | Reports, renewal dates, and account history sit in different places. | Bring the account picture together so someone can review progress, prepare renewals, and spot the next useful conversation. | Reporting and account health; Renewal and review reminders; Expansion and reactivation signals |

### Where your records live, and what happens when a step fails

Every stage settles where records live, how your team sees progress, and who handles a failed step. Work that runs through a system leaves a record, so the next decision comes from what happened.

## You see the number a system should move before it's built.

A system's worth is worked out before it is built, then measured against the number it was meant to move, counted the same way as on the map.

1. **Map the workflow** Map the client work end to end and find where work repeats, stalls, or only moves because a person carried it.
2. **Put numbers on it** Put numbers on it: how often, across how many clients, whose time it takes, what a failure costs, how close it sits to revenue. Those numbers decide what gets built first.
3. **Build the system worth the most first** Build the system worth the most first: rule-based automation where the rules are firm, AI where the call needs judgment, and a human approval step wherever a wrong call is expensive.
4. **Measure it against where it started** Check the thing that was supposed to move (cycle time, hours, revenue) against where it started.
5. **Move to the next workflow** Those numbers go back on the map, and the map shows what's holding growth back now. That workflow goes next.

## Every step of your workflow gets sorted before a tool is picked.

The work starts where your business loses revenue, margin, or hours to people moving information by hand that software should move.

- Automations fail when the process is unclear, the data is messy, or the system needs real logic. Starting at the workflow instead of the tool catches those problems before anything gets built.
- Every step gets sorted: automate it, have AI assist, run it on plain rules, route it to a person for review, or leave it manual. Plenty of steps should stay with a person, and the map shows which.
- My engineering background helps when the automation needs more than app-to-app connections. That is where most of the useful work sits.

## Thirty minutes on what's holding growth back.

Start from what you're seeing: leads that never get picked up, replies and follow-ups that slip, proposals that take days, or every new client set up by hand. Nothing needs to be written down first.

1. You say what's holding growth back, in your own words.
2. Together we find where it slows down, gets missed or takes manual work.
3. You hear what's worth building first. If a system would help, a written fixed-price quote follows.

Easier in writing? Email a few lines about what's holding growth back. Once it's clear what to build, you get a fixed price without a call.

## You talk to the person who builds it

### Before SignalNine

I was a Senior Engineer who worked with Meta and helped deliver enterprise systems for BMW, Apple, AT&T, and other major brands.

That same work is what I offer service businesses that need to grow without turning senior people into coordinators.

On the call, you talk to me. I map the workflow and build the system.
